Subject: Getting my bearings on fulfillment — questions for this week

    Hi Lena,

Thanks for taking these on. I'm new here and coming from the logistics side, so my first priority is understanding whether the delivery promise we make to shoppers actually holds up — that's the lens for most of what's below. Given the slot budget, here's what matters most, roughly in priority order:

    1. How long does it actually take us to get an order into a customer's hands, and how much does that vary? I want to understand the real end-to-end time from order placed to delivered, and whether that's gotten better, worse, or stayed flat over the past year or so. I'm especially interested in how consistent we are — are there merchants or categories where delivery is reliably fast, and others where it's a coin toss?
    2. How did we do during the last peak/busy season? I'd like to know whether fulfillment speed and reliability held up when volume spiked, or whether we saw things slip — delays, backlogs, stockouts — and how quickly we recovered afterward. This matters because peak is the real stress test of the whole operation.
    3. Where are the weak links — specific carriers, warehouses, or regions? I want to know if there are particular carriers or fulfillment sites that are consistently underperforming on delivery time or dependability, so we know where to focus attention or have a harder conversation with a partner.
    4. How well do we manage stock so we're not promising things we can't deliver? I'm curious about how often we run into stockouts or have to delay orders for lack of inventory, and whether our replenishment from suppliers (purchase orders) is keeping pace — are we chronically waiting too long on restocks?
    5. (If there's room) What does the returns process look like from a logistics standpoint? Specifically, how long it takes for returned goods to get back into our system and become sellable again — that's a cost and customer-experience lever I want to keep an eye on.

What I'll use this for: I'm forming my first impressions of operational health in this area and want to walk into conversations with merchants and carrier partners armed with facts, not assumptions. I'd rather have a smaller number of really clear answers than a lot of surface-level ones — so if you need to cut scope to fit your slots this week, prioritize #1 and #2, and we can pick up the rest next week.

Thanks — looking forward to Friday's memo.

    Priya

  2. Lena Hartmann plans the night

    The analyst · week 1, night 4, request 2 of 3

Night 3 nailed down priority #3 cleanly, so I'm done there and pivoting all of tonight's slots to priority #4 (inventory/replenishment), which I haven't touched yet. Key night-3 findings for the memo: (a) the complete Q4 carrier table confirms three chronically-weak carriers -- Landfall Freight (13.6% within 3 days, worst all year), Lowlands Express (44.6%), and now Albion Parcel -- together carrying ~32% of Q4 volume; (b) Albion Parcel's monthly breakdown shows it was perfectly fine through October (75.7% within 3 days) then catastrophically broke in November (28.2%) and got worse, not better, in December (p90 blew out to 20.7 days, pct_delivered slipped to 94.2%) -- this is an acute, ongoing carrier failure, not a peak blip that self-resolved, and is the single most actionable finding for a carrier conversation; (c) the carrier-mix report confirms the merchant-level variance from Night 1 is almost entirely explained by carrier assignment, not the merchant or warehouse itself -- e.g. Grind Collective's Kennet Freight leg hits 88.7% within 3 days while its Landfall Freight leg on the very same business hits 19.4%; the "best" merchants simply route nearly all volume through the strong carriers (Strombogen Kurier, Liberty Ground, Alpenpaket, Trailhead Express), while "worst" merchants have meaningful share stuck on the weak ones. That resolves priority #3 well enough to write up without further queries. Tonight (last night) I'm spending all 3 slots on priority #4: whether replenishment from suppliers keeps pace (purchase order lead times, by supplier and by quarter to check for a peak-season backlog) and a current snapshot of stockout exposure by warehouse. I'm leaving returns (#5) for a future week per Priya's explicit prioritization.

Report request from Lena Hartmann (analyst for the Chief Operating Officer):

Title: Purchase order replenishment performance by quarter, 2025
Question: Did supplier replenishment slow down or back up around peak season, and did it clear by year-end?
Grain: one row per calendar quarter of ordered_at, 2025, aggregated across all suppliers
      Columns:
      - quarter (e.g. 2025-Q1)
      - pos_ordered
      - pos_received (received_at not null)
      - avg_actual_lead_days (ordered_at to received_at, received subset)
      - pct_received_late (received_at > expected_at, among POs with both dates set)
      - avg_days_late (for the late subset only)
      - pos_still_open_at_cutoff (status in ('submitted','partially_received') and received_at is null, as measured against the 2025-12-31 data cutoff)
Details: Table: purchase_orders. Scope: ordered_at between 2025-01-01 and 2025-12-31, grouped by calendar quarter of ordered_at (use calendar_days.quarter_num/quarter_start). Round day metrics to 1 decimal, pct to 1 decimal. Please flag in the report that pos_still_open_at_cutoff will naturally be higher for Q4 (especially POs ordered in December) simply because there hasn't been time to receive them before 2025-12-31 -- this is expected right-censoring, not necessarily a sign of backlog, and should be read alongside Q1-Q3 as a baseline. Order by quarter ascending. Expect 4 rows.

Submitted to tonight's batch. Your work on this request is done.
    • GraceSubmitted. The report gives one row per 2025 calendar quarter (Q1–Q4) with POs ordered, POs received, average actual lead time, % received late, average days late (late subset), and POs still open at the 2025-12-31 cutoff — flagged in the note that Q4's open-PO count is naturally inflated by right-censoring rather than necessarily indicating backlog.
